Situation

In a new business built on advertising revenue, ad products, publisher integrations and the system infrastructure all had to be delivered in a short period. Many stakeholders were involved inside and outside the company, and the structure made it easy for business and engineering to fall out of step.

agitoy took the project from initial concept through implementation and operation. On both product design and technology integration, we acted as the coordinator and driver connecting all parties, and carried the launch and ongoing operation of the network.

  • Designed the ad sales scheme spanning more than 30 publishers
  • Planned and developed ad products and prepared proposal materials
  • Negotiated and coordinated with overseas partners on technology and contracts
  • Managed delivery testing and ensured delivery quality
  • Handled day-to-day ad operations and system maintenance

Team and cadence

  • Three weekly meetings — with the business owner, the engineering team and overseas partners — as the backbone
  • Coordination and translation between domestic and international stakeholders, so business and technical requirements were understood on both sides
  • Daily communication and task follow-up, mainly on Slack and email.
  • Joint work from requirements through operational design
  • Continuous research on advertising and ad tech developments in Japan, Europe and the US, fed back to the team

Outcomes

By staying involved from the earliest stage, a working structure took hold despite the complex stakeholder landscape. Revenue arrived earlier and stabilized sooner, and the advertising business reached a state where it could run on its own. The role of “translator” between technology and business proved especially effective for launching in a short timeframe.
